上线APS系统,破除物料采购计划与生产实际脱钩的难题

最近我们为钣金行业的一家知名客户解决了物料采购计划与生产实际脱钩的难题,并成功达到单次采购成本节约30%以上的显著成效。
之前,客户的采购、计划、生产、物控各部门主要通过传统手工Excel的方式进行物料协同管理,工作量庞大繁杂,在各部门协同中经常出现“矛盾冲突”:比如物料采购跟不上生产计划排期,导致生产延误;不需要的时间段采购物料造成单次采购成本增加和仓库积压;无法实现采购物料的精准追溯,导致成本无法统计等问题。
矛盾冲突的关键,归根结底是各部门各自为政,难以综合考虑公司“产能+物料”的关键资源。实际上APS自动排产系统是可以轻松破局这一难题的,因为APS本身是基于有限产能和资源的中长期计划排程,打通了MRP-MPS的完整计划流程,结合库存容量及(提前期)leadtime,能够精确计算单个工单的物料净需求,让物料采购计划与生产计划精准匹配。
传统的物料需求计划及采购方式,常常与实际的生产计划脱钩,大多数制造型企业习惯使用Eexcel来维护物料需求计划表,采用excel的方式数据量大、容易出现误差,并且只能实现订单级的物料需求计划,无法实现采购物料的精准追溯,同时定期召开的产销协调会也带来非常多的时间浪费,导致采购人员、物控人员、生产人员意见不一,内部冲突频发;
很多时候为了满足生产需求提前采购,导致单次采购成本增加,并且提前采购也很可能造成工厂仓库爆仓,甚至造成物料质量过期、变质等问题。类似信息不透明、采购过程复杂的情况不但给工厂管理者带来了很大的困扰,同时也造成很多不必要的成本浪费。
那么,怎么解决这些问题呢,实际上完全可以通过实施APS自动排产系统,打通MRP-MPS的完整计划流程,实现基于有限产能下的中长期计划排程,并以此推算相应生产工单的物料齐套时间点,并以单个生产工单为维度,结合库存容量及提前期,精确计算单个工单的物料净需求,这样就可以实现采购物料的精准追溯,实现订单成本的精确统计,并且可以大幅降低单次采购成本,避免现金流的长时间占用。
